Choose a bounded problem
Start with a location, workflow or event that is easy to describe. Document the current process, the information available and the friction the team experiences. A focused problem makes the pilot easier to evaluate.
Agree on the review
Decide what improvement would look like before the pilot begins. Use measures appropriate to the workflow and available evidence. Include the people who will use the system in reviewing both useful signals and missed context.
Make expansion a decision
Review operational fit, information quality and the work needed to support the system. Use those findings to decide whether to refine, expand or change direction. A pilot should produce a practical decision, not simply a demonstration.
